What is an independent product studio?
By Phil Martin, founder of Incyworks · Published
An independent product studio is a small, self-directed company that creates and develops its own products, rather than building software for clients or being funded to grow a single company. It usually works on several focused products at once, tests each one with real users and develops what proves valuable. There is no single formal definition, but that is how the term is commonly used, and how Incyworks uses it.
Definition of an independent product studio
There is no single formal definition of a product studio, and the term is used in slightly different ways. A useful working definition is:
An independent product studio is a small company that creates and develops its own products, rather than building software for clients or being funded to grow a single company.
“Independent” usually means the studio is self-directed: it decides which problems to work on, owns the products it builds and isn’t part of a larger group or investor-led programme. Many independent studios are founder-led and deliberately small.
Product studio vs software agency
A software agency builds products for clients. The client owns the problem, the product and usually the decisions about what to build; the agency is paid for its time and expertise.
A product studio builds for itself. It chooses the problems, owns the products and carries the risk if they don’t work. That changes the incentives: a studio has every reason to test an idea cheaply and stop early if the evidence is weak, where an agency is usually engaged to deliver what the client has asked for.
Product studio vs startup
A typical startup is a company built around one product, often funded by investors who expect it to grow quickly. Everything depends on that product succeeding.
A product studio usually works on several products, each smaller and more focused. It can grow them at whatever pace the evidence supports, and a product that doesn’t work out doesn’t end the company. Some studio products may eventually become startups in their own right; many are meant to stay small and useful.
Product studio vs venture studio
A venture studio (sometimes called a startup studio) also creates several products, but with a different aim: to spin each promising idea out into a separate company, typically with its own founders, team and outside investment. The studio provides early resources and takes a share of each company.
An independent product studio tends to keep its products. It develops them gradually, under one roof, and they share the studio’s approach and experience rather than being set up as separate companies.
Why one studio may build several products
Building several products might look like a lack of focus, but there are good reasons for it:
- Most ideas don’t work. Testing several problems increases the chance of finding one that does, without staking everything on a single guess.
- Learning compounds. What one product teaches about finding first users or scoping a first version makes the next one faster.
- Tools and skills are reused. Design, technology and processes built for one product can support others.
- Products can be sized honestly. Not every useful product needs to become a large business. A studio can keep a small, useful product going where a startup could not.
How ideas are selected and tested
Studios differ, but the general pattern is to begin with a specific real-world problem, build something small enough to test quickly, and test it with real people before deciding whether to invest more. Because the studio carries the cost of each experiment, there is a strong incentive to learn quickly and cheaply.
How Incyworks operates
Incyworks is an independent, founder-led software product studio based in Bath, UK, founded by Phil Martin. It works like this:
- Each product starts with an identifiable problem, not a feature or a technology.
- Prototypes and early releases are used to test whether the problem and the approach are worth pursuing.
- Each product is developed as an independent service with its own audience, brand and website.
- Products are built gradually in response to evidence, and may be changed, paused or stopped when the evidence suggests it.
- The studio is founder-led and works with specialist collaborators and technology partners where required.
The working principles are short: useful before impressive, clear before complicated, tested before scaled. More detail is on the About Incyworks page.
Current Incyworks products
The Incyworks portfolio is made up of products at different stages:
- Daily View (seeking pilot users) — A calm daily display that helps older adults see what is happening today and what happens next.
- Name Clicked (live beta) — A naming tool that helps people find, evaluate and compare names for products, apps, websites, services and startups.
- Daily Product Idea (early development) — A daily source of evaluated product ideas for people who want to spend less time searching and more time building.
- Conxy (in development) — A connection-based puzzle game built around completing each challenge in as few moves as possible.
- Incy Templates (in development) — A curated library of practical, field-tested templates and guides that help founders move faster through the decisions that come up again and again.
- Proper Treat (prototype) — Beautiful gift vouchers that independent businesses can sell easily and redeem simply, built to bring customers back for more.
- Role CV (live beta) — A career tool that assesses how well a role fits a person's experience and helps create a more relevant application.
What happens when an experiment does not work
In a studio, an experiment that doesn’t work is an expected outcome, not a crisis. The product can be changed to serve a different audience or problem, paused while other work takes priority, or stopped. What it taught usually carries over into the next product.
That is the main advantage of the model: it makes it reasonable to be honest about evidence. When a single product is the whole company, there is enormous pressure to keep going. When it is one experiment among several, the right decision is easier to make.
